…the bomber jacket with the cigarette burn? It’s a cautionary tale sourcing veterans tell — and one every importer should hear before they place a first order.

An importer is in a meeting with a retail buyer, wearing a well-worn bomber jacket. The buyer keeps looking at it. Finally he says: "If you can make that jacket and land it at $50 a unit, I'll take ten thousand."

The importer can't believe his luck. He ships his own jacket overseas as the reference sample, gets a quote that leaves him a healthy margin, approves it, and greenlights mass production. No counter sample. No pre-production approval. Just "make this one, ten thousand times."

The jackets ship on time. When the container arrives, he pulls a unit to admire it — and finds a small cigarette burn near the hem. Annoyed, he checks another. Same burn, same spot. He checks a third, a tenth, a hundredth. Every single one of the ten thousand jackets has an identical cigarette burn in exactly the same place.

He calls the factory in a panic. The answer is calm and completely logical: "We saw the burn on your sample. We assumed it was part of the design, so we had the team reproduce it exactly — same size, same position — on all ten thousand pieces."

The Factory Did Its Job

The reflex is to blame the factory. But the factory did precisely what it was hired to do: reproduce the reference sample as faithfully as possible. It had no way to know the burn was an accident rather than a detail. To a production team copying a sample in another country, a cigarette burn in the same spot on the original is a specification, not a flaw.

This is the single most important thing to understand about how factories work: a factory builds what you give it, not what you meant. It is not a designer, an editor, or a mind reader. It is an extraordinarily precise copier. That precision is exactly what you want — and exactly what will hurt you if what you hand over isn't perfect.

Your Reference Sample Is a Spec — Flaws and All

When you send a physical sample as the basis for production, every attribute of that sample becomes part of the spec: the stitching, the hardware, the exact shade, the fabric weight — and the coffee stain, the loose thread, the crooked label, and the cigarette burn. The factory can't distinguish the features you chose from the damage you didn't notice. All of it reads as "the thing to copy."

So before any sample leaves your hands:

  • Inspect it as if a stranger will reproduce every detail — because one will. Check it in good light, inside and out.
  • Photograph it from every angle and annotate what's intentional. If a distressed finish or a contrast stitch is a deliberate design choice, say so. If it's wear, note that it should be corrected.
  • Fix or flag anything unintended. A mark you can see is a mark the factory will build in. If you can't remove it, tell them in writing that it is not part of the product.

The same logic runs through your tech pack: a factory quotes and builds against exactly what you give it — no more, no less.

The Step He Skipped: The Counter Sample

The importer's real mistake wasn't the burn. It was going straight from an approved quote to mass production. Approving a price is not approving a product.

Between the quote and the production run sits a step he skipped: the counter sample (also called a pre-production sample, or PPS). A counter sample is the factory's own version of your product — built to your reference and spec, then sent back for you to approve before they run the full order. It is your one chance to hold the factory's interpretation in your hands and check it against what you intended.

Had he asked for one, a single counter sample would have arrived with a cigarette burn in it, he'd have caught it in thirty seconds, and the fix would have cost one email instead of ten thousand jackets.

Never authorize mass production off a quote alone. Require a counter sample, inspect it as carefully as you inspected the reference, and approve it in writing.

From Approved Counter Sample to Golden Sample

Once you approve the counter sample, it becomes the golden sample — the sealed, signed reference that defines "correct" for the entire order. It's what your inspector measures the production run against, and what settles any dispute about whether the goods meet standard. Approving the counter sample isn't the end of quality control; it's the beginning of it.

The Rule

Two habits would have saved the jackets, and they'll save yours:

  1. Check every sample obsessively before you submit it. Anything on it — intended or not — is what you're ordering.
  2. Always require and approve a counter sample before mass production. The factory will build exactly what you approve, so make sure what you approve is exactly what you want.

So when you approve a product for production, are you approving a price and a promise — or a physical sample you've inspected in your own hands? The difference is usually the difference between a reorder and a warehouse full of cigarette burns.
