The currency exposure in a typical import business is hiding in plain sight. Prices are quoted in dollars. Purchase orders are written in dollars. Invoices arrive in dollars. Everything looks stable — until a factory that has been competitive for three years suddenly prices a renewal RFQ 8% higher and attributes it to "increased costs."

Sometimes those costs are real. Sometimes the factory's material costs have genuinely increased. But often, a significant portion of that price increase is the dollar weakening against the factory's local currency — and the buyer has no way to evaluate the claim because they haven't been tracking the rate.

How Currency Exposure Works in Dollar-Quoted Transactions

When a Chinese factory quotes your product at $3.20 FOB, that number is a translation. The factory's actual cost is denominated in renminbi. They've looked at their cost structure, applied their margin, and converted to dollars at whatever rate was current when they built the quote.

If the dollar weakens 5% against the renminbi between the time they quoted and the time they build the next quote, they face a choice: absorb the currency impact in their margin or pass it forward as a price increase. Many factories do a combination of both — they absorb some of it, and they recover the rest on the next renewal. If you're not tracking the rate, you have no way to distinguish between a legitimate cost increase and a currency-driven margin recovery.

The same dynamic applies across every sourcing region. A Bangladeshi factory quoting in dollars is carrying taka-denominated cost exposure. A Turkish factory is carrying lira exposure. A Vietnamese factory is carrying dong exposure. The dollar quote insulates you from the day-to-day volatility of those rates — but it doesn't eliminate the exposure. It transfers it to the factory, who then passes it forward at the next pricing opportunity.

What a 5% Currency Move Actually Costs

Currency moves that feel small in percentage terms can be material in dollar terms when applied to significant purchase volumes.

A 5% dollar weakening against the renminbi on a program with $500,000 in annual FOB purchases represents approximately $25,000 in additional cost — not because anything about the product changed, but because the exchange rate moved. That $25,000 may show up immediately as a price increase on renewal, or it may accumulate over several renewal cycles as the factory recovers margin incrementally. Either way, the cost is real even when it's invisible in the individual transaction.

Over a multi-year sourcing relationship, currency moves can represent a meaningful cumulative impact on landed cost — one that a systematic tracking approach would identify and potentially allow you to hedge or negotiate against, but that an untracked approach simply absorbs as unexplained margin erosion.

The Raw Material Layer

Currency exposure in sourcing has a second layer that is less obvious but equally real: the raw material inputs that go into your product are themselves subject to price movements that interact with currency in complex ways.

Steel, aluminum, cotton, petroleum-derived plastics, copper, and most agricultural commodity inputs are globally traded in US dollars regardless of where they're processed or where the finished goods are manufactured. A Chinese factory buying steel is buying it at a dollar-denominated global commodity price. When steel prices rise globally, the factory's input cost rises — in dollars, not just in renminbi.

This means that even a factory whose local currency has been stable relative to the dollar can legitimately claim cost pressure from commodity input price increases. Understanding which raw materials go into your product — and how those materials are priced in global markets — gives you the ability to evaluate whether a factory's cost increase claim is grounded in real market movement or is an opportunistic margin expansion request.

Building Currency Into Your Cost Model

The practical response to currency exposure is to make it explicit in the cost model rather than treating it as invisible until it shows up as a price increase.

At RFQ stage, note the prevailing exchange rate between the dollar and the factory's local currency. This is your baseline. When the factory quotes, you know the rate that was current when they built the number. When you come back for renewal pricing, you can compare the current rate to the baseline and understand how much of any price movement is attributable to currency before you enter the negotiation.

At payment stage, note the rate at which each payment was made. Over time, the difference between your quoted rate and your payment rate tells you whether currency has been a tailwind or a headwind on your landed cost. That data — accumulated across multiple orders and multiple payment cycles — gives you a clearer picture of your actual currency exposure than any model built on assumptions.

Currency tracking doesn't require a treasury function or sophisticated financial instruments. It requires a discipline of recording rates at key moments and comparing them to the assumptions embedded in your cost model. The factories that have been quoting you prices for years have been doing exactly this calculation. The question is whether you have been too.
